Updated 3 October 2026.
Pravek, an Ayurveda store we work with, grew from 200 to 500 orders a month over six months. In the latest quarter its clicks from Google Search rose 19% to 6.18K. Those are two different measures, and we do not claim one caused the other. Both are results from the same store, and the rest of this guide explains how we plan the work behind numbers like them.
This guide is for D2C founders choosing a marketing partner in India. It covers the numbers to work out first, what each channel does for a store like yours, and what we would not promise.
Why a D2C brand cannot borrow a marketplace’s traffic
Ecommerce marketing for a D2C brand is the work of earning visitors to your own store, converting them, and getting them to buy again, at a cost per customer your margin can carry.
On Amazon or Flipkart, buyers arrive by default. On your own site every visitor is earned. You keep the customer data and the margin, and you pay for both with effort. A general agency that reports clicks and reach will not tell you whether that effort is paying back. A good ecommerce agency starts from your margin and works outwards.
Work out your numbers before you hire anyone
Start with contribution margin, which is what is left of an order after product cost, shipping, payment fees and returns. It sets the most you can spend to win a customer.
Take a ₹1,200 order at a 40% contribution margin. That leaves ₹480. Spend more than ₹480 to win the customer and the first order loses money. If your own data shows customers order twice on average, the ceiling rises to ₹960, but only if you have measured the repeat rate and are not hoping for it.
The same margin gives your break-even ROAS, which is 1 divided by 0.40, or 2.5x. At a 25% margin it is 4x. Any ROAS target an agency quotes without asking your margin first is a sales line, and we do not quote one here for that reason.
Where the money goes
| Channel | Its job for a D2C store | When it usually pays back | Where it fails |
|---|---|---|---|
| Google Search and Shopping | Catches people already searching for what you sell | Usable data in 2 to 4 weeks | Bidding on broad terms with a thin product feed |
| Meta and Instagram ads | Finds new buyers and recovers abandoned carts | 2 to 4 weeks for data, creative testing after that | One creative run for months |
| Ecommerce SEO | Brings buyers who are comparing or asking questions, at no cost per click | 3 to 6 months, then it compounds | Blog posts that never link to a product |
| Conversion work on the site | Raises the share of visitors who buy | Starts the day a test wins | Changing five things at once and learning nothing |
| Email and WhatsApp | Brings back people who have already bought | 30 to 60 days after setup | Sending the same offer to everyone |
| Influencers and UGC | Gives sceptical first-time buyers a reason to trust you | Varies with the creator | Paying for followers instead of conversions |
The timings are our usual ranges from client accounts, not guarantees. A category with heavy competition on search will take longer.
What SEO does for a product catalogue
Ecommerce SEO is mostly three jobs. Product and category pages need to use the words buyers type, not your internal product names. Informational pages that answer a question should be published first and link into the relevant products. And the pages need structured data, so search engines can read price and availability. Google separates product snippets for pages where a customer cannot buy from merchant listings for pages where they can[1], so mark up the type that matches the page.
On Pravek, that programme moved clicks from Google Search from 5.2K to 6.18K quarter on quarter, impressions from 418K to 503K, and average position from 9.8 to 9.3. Click-through rate stayed flat at 1.2%, which means the growth came from reaching more searches and ranking higher, not from a one-quarter fluke. Our Pravek SEO case study has the full table and says plainly where an earlier comparison had an unfair baseline.
Influencers and UGC need a measurement plan
Indian shoppers do lean on other buyers’ opinions, and creator content gives a new brand that proof. It only pays if you track it. Give each creator a code or link, judge them on orders and not reach, and put the best-performing videos behind paid media. Our influencer marketing work and AI video production are both used this way, as a steady supply of ad creative.
Email and WhatsApp are where margin comes back
You own these channels and pay only the platform cost per message. The flows that matter are a welcome sequence, abandoned cart recovery, a post-purchase education message and a repeat-purchase reminder. They run without anyone watching, which is why we set them up in the first month and not the sixth.
What it costs
Performance marketing management with us is 15% of media spend, with a minimum of ₹50,000 a month plus GST, and ad spend is separate. For media, we suggest ₹50,000 to ₹1,00,000 a month as a floor for most Indian categories. SEO scope depends on catalogue size and competition, so it is quoted on the ecommerce marketing and SEO services pages after a look at your store.
If you are still working out whether anyone wants the product, do not hire an agency yet. Spend that money on customer conversations and a small test.
Marketplace and your own store together
Most D2C brands sell on both, and that is sensible. A marketplace gives you discovery and trust from day one. Your own store gives you margin, customer data and the chance to bring buyers back without paying a commission each time. The mistake is treating them as rivals when they do different jobs.
Use marketplaces to reach buyers who start there, and your own store to serve repeat buyers and those who find you through search and social. Check each marketplace’s rules before you send its customers elsewhere, since several restrict it.
What we would check on your store first
Before changing the marketing, look at the store itself, because a leak there wastes every channel above it. We would start with five things.
Mobile speed on a mid-range phone, since that is how many of your visitors arrive. Product pages that answer the questions a buyer asks, such as size, ingredients, delivery time and returns, without a click elsewhere. A visible shipping and returns policy. Payment options your customers use, including cash on delivery if your category relies on it. And an abandoned-cart message that actually sends.
Conversion rate is the lever people underrate, and the arithmetic is simple. At the same traffic, a store converting at 2% takes twice the orders of one converting at 1%, for the same ad spend. We cannot promise you a number, since it depends on the product and the price, but a store with a slow mobile page and thin product copy will usually have room.
How we usually run the first 90 days
The first month goes on tracking, the store fixes above and the first campaigns. Orders and revenue are tied to the right source, the feed and product pages are cleaned up, and paid search and Meta start with a small set of products. In month two, the winning creative and products get more budget and the email and WhatsApp flows go live. By month three there is enough data to see which channel pays back, and SEO content is already building underneath.
That is our usual shape, not a guarantee. A new brand with no search demand for its product behaves differently from a brand with an established name, and we would tell you which one you are after looking at your data.

Frequently Asked Questions
What makes an ecommerce marketing company the right fit for a D2C brand?
One that starts from your margin, customer acquisition cost and repeat rate, then plans acquisition, conversion and retention together. A general agency often runs ads and social separately and reports clicks, which does not show whether the store is making money.
How is ecommerce SEO different from regular SEO?
It aims at purchase-intent traffic to product and category pages, not blog traffic. That means catalogue structure, product structured data, site speed, internal links into products, and keywords written the way buyers search. It builds a channel that does not depend on daily ad spend.
How long does D2C ecommerce marketing take to show results?
Paid campaigns give usable data in two to four weeks. Email and WhatsApp flows show revenue in 30 to 60 days. Ecommerce SEO takes three to six months and then keeps growing. Balance quick paid wins with the slower channels so growth survives a rise in ad costs.
What budget does a D2C brand need to start?
For paid media, ₹50,000 to ₹1,00,000 a month is a sensible floor, plus a management fee that is 15% of media, with a minimum of ₹50,000 plus GST a month with us. Early-stage brands do best with one or two channels, usually performance marketing and SEO, before adding creators and retention.
How do you measure the return on ecommerce marketing?
Compare ROAS with your break-even ROAS, then track blended customer acquisition cost against lifetime value, conversion rate, repeat purchase rate, and email and WhatsApp revenue as a share of total sales. Platform reports can overstate results, so check them against your store’s own orders.
